How to Choose Startup Hiring Partners in India

"My first ten hires took longer than my seed round."

A founder in HSR Layout said that to us over chai last year, and we hear some version of it almost every month. Fundraising at least follows a sequence: you build the deck, take the meetings, and negotiate the term sheet. Startup hiring in India rarely works that way. You have no brand, the budget is tight, and the product may change direction twice before the new person's first appraisal.

Most recruitment agencies are built for large companies with HR departments, fixed salary bands, and long interview processes. Startups need something else. Good hiring partners in India understand funding stages and ESOPs, know how far a limited budget can stretch, and know how to persuade a strong engineer to leave a secure job for a team of twelve.

Here is how to pick one at each stage of growth.

Pre-Seed and Seed: Mostly Your Job

This might seem an odd thing for a recruitment firm to say, but we will say it anyway.

Your first three to five hires should usually come from your own network. At this stage, people are joining you as much as the company, and no recruiter can make that case as well as you can over coffee at Third Wave.

A partner can still help with one or two difficult roles, such as a senior backend engineer for a Koramangala fintech or a first operations lead for a D2C brand in Lower Parel. But if an agency offers to build your entire founding team, be cautious.

Series A: When a Partner Starts Paying Off

The pressure usually starts after the A round. The board expects the team to grow from fifteen people to fifty within a year. You need your first engineering manager, your first finance lead, your first real HR person, and a sales head who has done this before. Meanwhile, the founder still has to run the business.

It's how a right partner earns the compensation if it understands what a startup's life actually entails. A product manager from a digital team at a bank and another product manager at a 40-person SaaS firm may hold the same title, but they're very different hires. Question the firm about how it differentiates between them. A strong response will cite individuals who've operated without processes and systems, made high-stakes calls with imperfect information, and released products with a lean team.

Series B and Beyond: Greater Volume, Same Quality

At around 120 or 150 people, hiring becomes more like a mid-sized company. There are more positions and more managers, and the company needs more consistency.

And now you need someone that can get twenty salespeople into a new city or an entire support team and not suffer quality fallout. Now you need someone that can lead the VP of Engineering search or even find you a CFO before the next round.

Many startups divided this between two partners: one for volume, one for leadership.

Fees When Cash Is Tight

Most startups pay a success fee, which is a share of first-year CTC paid only when the candidate joins. For most roles, that works well.

For a critical leadership hire, a retained search is often worth considering. You pay part of the fee upfront, and in return you get a dedicated search with weekly updates.

Some agencies will offer to take part of their fee in equity. Think carefully before agreeing. It might make sense for one key hire, but vendor equity on your cap table can raise questions from your next investor. Asking for better payment terms is usually the wiser option. Some partners will accept milestone payments or longer payment windows from funded startups.

Explaining the ESOP

We have seen more startup offers fall through over a badly explained ESOP than over salary.

Imagine the 40-lakh candidate at a big company who receives an offer of 30 lakh plus options. They should check if the options vest, the periods of the one-year cliff, the strike price, their ability to exercise after leaving, and what the actual value of the options will likely be. They do not need a deck of slides saying this will give you 100x.

A good startup hiring partner would be able to clearly, bluntly & upfront before the offer phase explain why a cliff. If the recruiter can't articulate what it is, you are losing the candidates you should be hiring.

Where the Startup Talent Is

Bangalore continues to remain dominant—across Koramangala, HSR, Indiranagar, and ORR. Delhi NCR has very strong clusters in consumer internet, logistics, and fintech in the Gurugram and Noida sectors of 62 regions. Mumbai has a significant contribution from D2C, media, and fintech in Lower Parel and Andheri/Powai. Chennai has quietly become a SaaS center along with OMR. Pune has a growing EV and deep-tech scene around Baner and Kharadi. Hyderabad's startup community has largely developed around T-Hub.

Your partner should have candidate networks wherever you plan to build teams, not just in the city where its own office is.

An agency that sends thirty CVs in the first week is filling your inbox, not screening candidates.

A recruiter who can list a candidate's skills but cannot say why that person wants to join a startup has not had the right conversation.

Ask every agency to agree in writing that it will not approach your employees on behalf of its other clients for a set period. If it hesitates, you have your answer.

For stealth roles, make sure your company name is not disclosed until a candidate has been screened and has agreed to confidentiality.

Frequently Asked Questions

When should a startup bring in a hiring partner?

Usually after the Series A round, when the team has to grow quickly and the founders can no longer handle every hire. Before that, most early hires come through the founders' own networks.

Which fee model makes sense for an early-stage startup?

A success fee suits most roles. For one critical leadership hire, a retained search is often worth the upfront cost. Negotiate payment terms before considering equity.

How should we explain ESOPs to a candidate?

Plainly. Cover the vesting schedule, cliff, strike price, exercise window, and a realistic sense of value. Overselling the options backfires.

What is a non-solicitation commitment from an agency?

It is a written promise that the agency will not approach your employees for its other clients for a set period. Every startup should ask for one.
