Ask the agency what it actually means, though, and the answers vary widely. One agency means the CV matched the JD. Another means the person showed up on day one. Joining Isn't the Finish Line

We think about a placement at three moments.

Day one: Did the person join on the agreed date, with documents checked and no last-minute call asking for "just ₹50,000 more"?

Day ninety: Are they still there, and would their manager hire them again? Or has the team quietly started working around their gaps?

Month twelve: Are they doing the job, or did a competitor take them for a slightly bigger offer?
Plenty of agencies measure only the first. That measures speed, not quality. Ask which of the three they track, then ask to see the figures.

Fifteen Minutes That Decide Everything

Trace most bad hires back far enough and you will usually find a rushed briefing call.

"Senior accountant, five to seven years, Tally and GST." The recruiter writes it down and hangs up.

Here is what nobody mentioned. The real need is someone who can stand up to a difficult statutory auditor. The last two people in the role left because the CFO checks every journal entry. The office is in Mahape, so anyone living in Borivali will start looking around within six weeks.

A good recruiter keeps the hiring manager on the line a little longer. Why did the last person leave? What will the new one struggle with in month one? Who will they clash with? What would make you regret this hire by Diwali? None of this appears in the JD, and all of it matters.

Three CVs First

This one is simple, and surprisingly few agencies do it.

Before sending a full shortlist, send two or three profiles and ask the hiring manager what they think. The replies are usually quick: "Too junior." "Right experience, wrong kind of company." "This one's close. More like her, please."

That one exchange can save three weeks of interviews that go nowhere.

An agency that sends fifteen CVs on day one is hoping something works. An agency that sends three and then adjusts knows what it is looking for.

"Why Are You Leaving?"

It is the best question in recruitment, and it is usually asked as a formality.

"For growth" means nothing. So ask again. Growth in what? Is it the boss, the two-hour commute, the promotion that went to someone else, or the reorganization nobody explained?

The real answer tells you whether your role solves the candidate's problem or simply recreates it. Someone escaping a micromanager will leave you too if your manager works the same way. Someone tired of commuting from Kalyan to Lower Parel will probably stay for years if your office is twenty minutes from home.

It is much better to learn this before the first interview than during the exit interview.

The Reference That Actually Tells You Something

Most reference checks in India go to the previous employer's HR team. They confirm the joining date, designation, and last-drawn salary. Useful, certainly, but that is verification, not a reference.

The real reference is the person's old manager. What were they great at? Where did they need help? Would you hire them again?

Finding that person takes a bit more effort. But the pause before "would you hire them again?" often tells you more than the answer itself.

The Long Wait Between Offer and Day One

Sixty to ninety days is a long time. Counteroffers arrive. Another company calls. Someone's father falls ill in Nagpur. Plans change.

The agencies that keep their candidates stay in touch. A short call in week two, a chat with the future manager around week five, and a "see you Monday" message in the final week all help. People who already feel part of the new team rarely accept a counter-offer.

After joining, a quick call with both the new hire and the manager at day thirty, then again at day ninety, catches small problems before they become resignation letters. Almost every early exit we have seen had warning signs. Nobody asked about them.

Same Problem, Different City

The risks shift depending on where you hire.

In Mumbai, the commute probably decides more placements than the salary does. Delhi NCR depends heavily on which side of the border the office sits: Gurugram, Noida, and Delhi each draw on different candidate pools. Bengaluru and Hyderabad are about counter-offers and candidates holding three offers at once. In Pune and Chennai, plant roles often depend on whether a spouse is willing to move to Chakan or Sriperumbudur. Kolkata has many people returning from other metros, and they need a reason to stay beyond the first winter. In Ahmedabad, pharma, textile, and engineering talent rarely crosses over, so sector experience matters more than almost anything else.

An agency that does quality work in one city does not necessarily do it in another. Ask where its numbers actually come from.
